If you are a UK, German or Nordic company weighing up where to buy SEO delivery, the trade-off is rarely presented honestly. Onshore agencies frame offshore as uniformly low quality; offshore providers frame the price gap as pure efficiency. Both are selling.
Here is the actual comparison across the four things that decide whether an engagement works.
Cost
The gap is driven by salaries, not by cutting corners. A senior SEO strategist costs materially less to employ in Warsaw, Bucharest or Riga than in London or Munich, and that difference shows up in the retainer.
Rough guide for equivalent seniority on a monthly retainer:
- Onshore Western Europe: £3,000–£6,000 / €3,500–€7,000
- Nearshore Central and Eastern Europe: 30–50% below that
- Offshore (South and Southeast Asia): 60–80% below that
The offshore number is genuinely lower. The question is what the difference costs you back, which is where the other three factors come in.
Timezone overlap
This is the factor most people underestimate until they have lived with it.
Nearshore CET gives a full overlapping working day with the UK, DACH, Benelux, the Nordics, France, Italy and Spain — a one-hour offset from the UK at most. You ask a question at 10am and get an answer before lunch. Quarterly reviews happen in normal working hours.
Offshore typically leaves a two- to four-hour overlap at best, and often none. Every clarification costs a day. A question asked on Thursday afternoon can realistically be resolved on Monday. Over a year, that friction is expensive in a way that never appears on an invoice.
Language and market context
Written English at native or near-native level matters more in SEO than in most outsourced disciplines, because the deliverable frequently is the writing — content, outreach emails, and reports your board reads.
Central and Eastern Europe has unusually strong English proficiency, and equally importantly, cultural proximity to Western European markets. Someone in Prague understands what a German B2B buyer expects from a website because it is broadly the market they live in. That context is not something you can brief into a supplier.
Where offshore delivery most often disappoints is not technical work — that travels fine — but content and outreach, where subtle register problems make otherwise correct writing read as off.
Compliance and contracting
For a growing number of European buyers this decides the shortlist before price is discussed:
- EU entity and VAT. Reverse-charge invoicing between EU businesses, no import complications.
- GDPR and data residency. An EU-based processor with a DPA naming its sub-processors clears legal review far faster than a non-EU vendor requiring transfer safeguards.
- Familiar contract law. Enforcement inside the EU is a known quantity; enforcement across several jurisdictions is theoretical.
If procurement has ruled out non-EU processors, the offshore saving is irrelevant because those suppliers cannot be contracted at all.
Where nearshore genuinely falls short
Being fair about it:
- Very large enterprise engagements. If you need thirty specialists and a formal procurement relationship, big onshore agencies have infrastructure most nearshore teams do not.
- Deep local-market work. For UK local SEO in particular — where knowing the specific area and its search behaviour matters — a local specialist beats a remote generalist.
- In-person requirements. Some organisations need people in the room. That is a legitimate constraint, not a preference to argue with.
How to evaluate a nearshore supplier
Same questions as any other supplier, plus three:
- Who exactly works on my account, and what is their background? Ask for names and history.
- What are your working hours in my timezone? Get the actual overlap, not “we’re flexible”.
- Show me writing you produced for a client in my market. Not a case study — the actual deliverable.
